Two Engines of Human Action
Every time a person sits down to write a novel they never plan to publish, logs extra hours to chase a bonus, or volunteers at a food bank on a Saturday morning, a motivational force is at work. Psychologists broadly sort these forces into two categories: intrinsic motivation, which originates inside the individual, and extrinsic motivation, which is supplied by the environment around them.
Neither category is monolithic. Intrinsic motivation encompasses curiosity, a sense of purpose, the pleasure of mastery, and alignment with personal values. Extrinsic motivation covers everything from cash bonuses and grades to social approval, fear of punishment, and competitive pressure. Understanding the difference — and how the two interact — sheds real light on behaviour at work, in education, and in everyday life.

What Research Actually Says
The most influential framework for studying intrinsic motivation is Self-Determination Theory (SDT), developed by psychologists Edward Deci and Richard Ryan from the 1970s onward. SDT proposes that humans have three core psychological needs: autonomy (feeling in control of one's own actions), competence (feeling effective), and relatedness (feeling connected to others). When these needs are met, intrinsic motivation tends to flourish.
One of the most replicated — and counterintuitive — findings in this field is the overjustification effect. In a classic experimental design, participants who already enjoyed an activity were given external rewards for doing it. After rewards were removed, their interest in the activity dropped below where it started. The external incentive had, in effect, crowded out the internal one.

This does not mean rewards are always harmful. Research distinguishes between controlling rewards (which signal "do this or else") and informational rewards (which communicate genuine competence). The latter are far less likely to undermine intrinsic interest. Context, framing, and whether the reward was expected all matter significantly.

Motivation in Real Contexts
In workplaces, decades of organisational research suggest that employees who find their work meaningful — a core intrinsic driver — report higher job satisfaction and lower turnover than those motivated primarily by salary alone. That said, inadequate pay can function as a demotivator, undermining even genuine interest in a role.
In education, classrooms that offer students some degree of choice and acknowledge feelings alongside performance tend to foster more durable learning than those relying heavily on grades as the sole currency of effort. Grades are not inherently destructive, but when they become the only reason a student engages with material, curiosity can quietly erode.
At the level of personal behaviour, the interplay between intrinsic and extrinsic motivation is rarely static. A person might start running to lose weight (extrinsic) and gradually discover a genuine love of movement (intrinsic). Motivation shifts over time, and the two types are not mutually exclusive — they can coexist and reinforce each other when aligned thoughtfully. Motivation Is Not Fixed or Binary
Psychologists describe motivation as existing on a continuum, not as a simple on/off switch between intrinsic and extrinsic. Self-Determination Theory identifies intermediate states — such as internalised regulation, where an initially external goal becomes personally meaningful over time. This means that even tasks begun under external pressure can gradually become self-sustaining if the context supports autonomy and competence.
